The symptoms you're describing sound exactly like what I experienced, black smoke, hard cold starts, and that annoying constant glow plug light. In my case, the wiring harness between the glow control unit and the engine's digital diesel electronics was damaged. The insulation had worn through in spots, causing intermittent connections. They found this after diagnosing multiple fault codes. The damaged wiring was causing the glow plugs to malfunction, leading to incomplete combustion (hence the black smoke) and those DPF regen issues. It was quite a serious problem that needed immediate attention to prevent engine damage. The repair involved replacing the entire wiring harness and testing the glow control unit. Once fixed, the cold starts improved dramatically, and all those symptoms disappeared. I'd strongly suggest getting this checked out soon, as running with faulty glow plugs can cause more expensive problems down the line.
